What They Tried First

Before The Cognitive, the team tried tightening interview guides, pulled recruiters into more calibration calls, and leaned on hiring managers to document rationale after the fact. It created more paperwork, not more consistency. Some teams trialled point tools for their own roles, but the process still broke when candidates moved across departments or when compliance asked for comparable evidence.

The Solution

The Cognitive deployed per-department rubrics on one platform: technical rounds for engineering, conversational role-plays for sales, empathy and de-escalation scenarios for support. Every candidate in every department: live AI interview, identical rubric within the role, evidence-linked scorecard synced to the ATS.

How the Rollout Went

Rollout started by translating each department’s bar into its own rubric, then connecting evidence-linked scorecards to the ATS. The surprise was how much disagreement surfaced before candidates even entered the flow: managers had different definitions for the same signals. The rough patch was calibration. Some interviewers initially treated the AI scorecard as a challenge to their judgement, so the team had to make clear that it standardised evidence rather than replacing hiring decisions.

The Results
